Use a defensible formula

Annual net benefit = time savings + revenue contribution + avoided cost − annual AI cost. ROI percentage = annual net benefit ÷ annual AI cost × 100.

Calculate time savings conservatively

Multiply minutes saved per task by task volume, loaded hourly cost and actual adoption. Do not count theoretical savings from employees who do not use the workflow.

Include the complete cost

Include discovery, implementation, software, integration, training, management time, governance, monitoring and ongoing improvement.

Run three scenarios

Use conservative, expected and upside cases. Approve expansion only when the expected case is supported by pilot evidence.

Example for a Singapore SME

If 10 employees save two verified hours each month at S$45 per hour, annual time value is S$10,800. With S$7,500 in first-year cost, net benefit is S$3,300 and ROI is 44%.
